Choose a shared mortgage broker assistant when the work can enter one managed queue with agreed priorities and clear file ownership. Choose an assigned assistant when continuity with a particular broker is central to the role and the workload supports that arrangement. In either case, write down who can set priorities, who reviews outputs and who covers an absence before recruiting.
This guide compares internal task ownership across several brokers. It is different from per-file versus dedicated processing, which compares service scope and pricing. A dedicated external worker could still serve your brokers through a shared queue.
Define what shared and assigned mean in your brokerage
For this worksheet, shared means an assistant accepts work from several brokers through one agreed intake and priority process. Assigned means the assistant's normal queue belongs to a named broker, with any overflow or cover approved separately. These are proposed operating definitions, not standard employment or supplier contract terms.
Ask each broker what they expect the assistant to remember, prepare and follow up. Separate recurring administrative work from requests that need familiarity with a particular file. Record who gives instructions and who answers questions when the usual broker is unavailable. The allocation label alone cannot resolve those dependencies.

| Question | Shared queue | Assigned assistant |
|---|---|---|
| Who chooses the next task? | Named queue owner applies agreed priorities | Named broker directs the normal queue |
| How is context supplied? | Each request carries a complete instruction and file reference | Continuity helps, but current instructions still need recording |
| What happens to overflow? | Queue owner decides what can start | Broker requests approved cross-team help |
| Who reviews output? | The reviewer attached to each task | The assigned broker or explicit replacement |
| How does leave cover work? | Backup accepts specified queue ownership | Backup receives the broker's open tasks and context |
Use the comparison to identify unresolved decisions rather than award a generic score. If a broker needs immediate interruption support, describe that requirement explicitly. If requests can wait for a planned queue check, record the acceptable window. Neither arrangement creates more working time by changing its name.
Test a fictional week with overlapping requests
Illustrative example: three brokers each request two hours of assistant work on Monday, while the assistant has five task hours available after the team's planned training and handover time. Six requested hours do not fit into five available hours. The example is constructed and does not represent a staffing benchmark.
In a shared model, the queue owner identifies which tasks are genuinely time-bound, confirms the input readiness and proposes what can move to another day. In an assigned model, the designated broker checks their own queue first and agrees whether any capacity can be offered elsewhere. Either model still needs a decision about the extra hour.
Add a request whose broker cannot review the prepared output until Wednesday. Starting it ahead of a ready, reviewable task may create waiting work rather than progress. Ask the assistant candidate to explain the dependency and route it to the queue owner, without choosing a broker's business priority independently.
Set the intake rules before opening a shared queue
- Name the broker or approved reviewer for every request.
- Record the file reference, requested output, inputs and relevant commitment.
- Agree who can reprioritise accepted work.
- Keep questions and replies attached to the task.
- Require the receiving person to acknowledge a reassignment.
A broker's direct message should not silently jump ahead of accepted work. Let the assistant record the request and ask the authorised queue owner to decide its position. Give the team a route for a genuine urgent exception, with the reason and displaced task visible.
The file allocation matrix can help match preparation tasks to observed capability. Add assistant-specific duties such as appointments, factual updates and request coordination to your own scope rather than assuming every processor task belongs in the assistant queue.
Keep an assigned role from becoming a hidden shared role
List the assigned broker, permitted cover duties and process for additional requests. If several colleagues routinely redirect the person, review the arrangement rather than leaving the assistant to negotiate conflicting instructions. Count those requests in the actual workload record.
Also name a backup reviewer. Familiarity with one broker can be useful, but an unanswered question should not strand work when that broker is away. A concise current task note and accepted handover help a replacement continue without reconstructing several private conversations.
Choose a model and record the conditions for changing it
Write a short decision: the chosen arrangement, why it fits the current work, who directs it, what remains outside scope and the first review date. Define a trigger for reconsideration, such as repeated competing deadlines or a sustained change in the number of active brokers. Treat these as your own operating thresholds.
During the trial, inspect unowned tasks, interruptions, waiting-for-review items and cross-team cover. Ask the assistant where instructions conflicted. A poor result may reveal unclear intake or limited reviewer availability rather than prove that sharing or assignment is inherently unsuitable.
Put the ownership model in the hiring brief
Use the assistant job description template to describe who supplies work and how priorities are agreed. Include the number of brokers, expected tasks, systems, review windows and backup arrangement. Avoid a vague promise that the person will simply support everyone.
